Project Update: We’ve Got a BIG Announcement!



Howdy, everyone!

We hope you’re all doing well out there on the frontier. Today’s update is a big one — the kind of announcement that doesn’t just add a new feature here or there, but opens the door to some truly exciting opportunities for the High Noon community moving forward.

This is a story that’s been quietly unfolding behind the scenes for the past few months.

Back in December, one of our amazing Ride or Die posse members and dear friend, Doug Riley — who’s been riding with us since the earliest days of High Noon, even before our very first Kickstarter in 2020 — connected us with the team behind a platform called XP Network. They were in the late beta stages of building out their site and were actively looking to bring tabletop publishers into the fold.

After some great conversations and a full tour of what the platform was capable of, I decided to jump in and give it a try. From the very beginning, I could see the potential. I could also see the gaps — the kinds of challenges independent publishers might run into while trying to adopt a platform like this.

So I shared my thoughts. Candidly. Honestly. From an indie publisher’s perspective.

What happened next honestly surprised me.

The XP Network team didn’t just say “thanks for the feedback” and move on. Instead, they set up a personal meeting with the owner and creator of the platform. What followed was one of the most refreshing and productive conversations I’ve had in this industry in a long time. We quickly discovered that we shared a lot of the same passions, frustrations, and hopes for where tabletop publishing could go — especially when it comes to supporting independent creators and building real, sustainable communities.

He didn’t just listen. He was deeply receptive to every suggestion, concern, and idea I brought to the table.

And then he made an offer that completely caught me off guard.

He asked if High Noon would become their official Indie Publisher Beta Test.

The idea was simple but powerful: I would go all-in on the platform, push it to its limits, and extract as much value from it as possible from an indie publisher perspective. In return, they would build and refine an entire account structure — features, tools, and cost models — based on that real-world testing. Not theory. Not guesswork. Actual use in the trenches.

Over the past few months, that’s exactly what we’ve been doing.

We’ve been running events through the platform, testing systems, offering feedback, and working side-by-side with the XP Network staff — a team that has gone above and beyond at every step. They’ve made themselves available at all hours, taken feedback seriously, and backed up their vision with real action. These folks aren’t just talking about building something great for the industry — they’re putting in the work, investing the time, and building a platform that indie publishers can genuinely call home as they grow.

And that’s why, today, I’m genuinely thrilled to make this announcement.

High Noon is officially partnering with XP Network.

At its core, XP Network is an all-in-one rewards and event platform designed to connect fans with the games, publishers, stores, events, and experiences they love — both online and in person. Think of it as a global fandom marketplace: a single place where fans can discover official events, sign up to attend them, earn rewards, and redeem those rewards for exclusive items, prizes, or discounts across the XP Network ecosystem.

When XP Network first reached out, the timing couldn’t have been better. I was already deep in the process of building a Brand Deputy system for High Noon — something that would allow our most dedicated players to help grow the game at conventions and retail locations, run demos, events, and tournaments, and be properly rewarded for the value they create.

What immediately sold me on XP Network was that they weren’t just aligned with this vision — they had already built it… and frankly, built it better than anything I could have done alone. XPN provides streamlined tools for tracking new players, sign-ups, and participation using a simple QR code system, paired with an XP rewards structure that benefits both players and Deputies alike. It was everything I was trying to accomplish, already battle-tested and scalable.

What this means for High Noon fans is simple:

  • One official place to find and follow High Noon events
  • A way to earn rewards just for playing High Noon
  • A clear path for aspiring Deputies to promote the game, run events, and earn awesome rewards for doing so

This partnership gives our community more visibility, more structure, and more ways to be rewarded for showing up and supporting the game — and this is just the beginning.

How XP Works (and How You Use It)

One of the things we love most about XP Network is how simple and flexible the XP system is.
XP can be earned in a variety of ways, including:

  • Attending official High Noon events and tournaments
  • Joining our Discord server (that’s an easy 200 XP)
    • If you’re already in the Discord, just message me your XPN username and I’ll assign the XP manually
  • Participating in demos, events, and organized play

But the best way to earn XP is by unlocking Achievements during High Noon games that are observed by High Noon staff or approved Deputies.

That means XP can be earned by playing High Noon:
  • At conventions
  • At official High Noon events
  • At retail locations with a Deputy present
  • Even online with us on Tabletopia (which is totally free to join and play)

Achievements are earned by accomplishing specific feats during gameplay and come with two rewards:
  1. A unique achievement badge displayed on your XP Network profile (pure bragging rights)
  2. XP, which can be redeemed for rewards

For example:
Survive all 12 rounds in a game of High Noon, and you’ll earn the Survivor achievement — along with 250 XP.


Once earned, XP can be redeemed in the XP Network store or used toward discounts and rewards across XP Network partner platforms — including High Noon-related perks as we continue to expand what’s available.

Play the game. Unlock achievements. Earn XP. Redeem rewards.
That’s it.

You can find a full list of available achievements on the High Noon Achievement Trail page.

Complete all of the achievements and you’ll be rewarded with an additional 20,000 XP!

Spending XP Is Even Easier

Using your XP is about as painless as it gets.

You can spend XP in two main ways:

High Noon is now fully integrated with XP Network, which means any XP you earn is automatically visible in the top-right corner of your High Noon store account.
Here’s how it works:

1.      Click the XP logo in the top right of the High Noon store
2.      Log in with your XP Network account (this securely links your XPN and High Noon accounts together)
3.      Add whatever items you want to your cart
4.      Click the XP logo again, slide the XP slider to choose how much XP you want to use, and click “Apply Discount”


That’s it.

Your XP is instantly converted into a percentage discount on your order. And if you change your mind or cancel the order? No worries — your XP goes right back into your balance automatically.

No coupons to track. No hoops to jump through.

Just play High Noon, earn XP, and turn it into real rewards when you’re ready.

XP Network Exclusive Rewards

In addition to regular High Noon items being available through the XP Network store, we’re also introducing a new category: XP Network Exclusive rewards — items that can only be obtained by spending XP.

To kick things off, we’re launching our very first official High Noon custom miniature:


This highly detailed, resin-printed miniature reimagines the Colonel with futuristic sci-fi armor and weaponry, giving him a bold cyber-frontier look while still staying true to his Rough Rider roots. It can be used in place of the Col. Rodgers miniature from the Starter Set, adding some serious flair (and bragging rights) to your battlefield.

And here’s the key:
This miniature will only be available through the XP Network store and can be redeemed for 10,000 XP. No other way to get it.

This is just the first of many XP-exclusive rewards we plan to roll out — unique items created specifically for players who are active in the High Noon community and earning XP through events, achievements, and organized play.

Introducing the New High Noon Deputy Program

With the XP Network partnership in place, it’s time to roll out something we’ve been working toward for a while: a revamped and much more meaningful High Noon Deputy Program.

Originally, our Deputy system functioned as a simple affiliate program through the High Noon webstore. Anyone could sign up, receive a unique referral link, and earn a small percentage from any sales they generated. The idea was solid on paper — reward fans for spreading the word. But in practice, we learned pretty quickly that affiliate marketing takes real, consistent effort to be effective, and most folks understandably didn’t have the time or structure to make it work. The result was a system that cost more to maintain than it delivered in meaningful growth.

What we really wanted all along was something more hands-on: a true Brand Ambassador program for the fans who are out there actively teaching the game, running events, and bringing new players into the High Nooniverse.

Thanks to XP Network, we now have the infrastructure to do exactly that.

We’re officially retiring the old affiliate model and replacing it with the High Noon Deputy Program powered by XP Network — designed specifically for our most dedicated players who are ready to represent the game out in the wild.

High Noon Deputies will help grow the community by:
  • Running demos and teaching new players
  • Hosting events and tournaments
  • Supporting High Noon at conventions and retail locations
  • Introducing new players to the game and the XP Network

And importantly, Deputies will be rewarded for that effort.
Deputies earn XP for hosting approved events, plus 250 XP for every new and unique player they run through a full demo game and successfully onboard to XP Network. It’s a system that rewards real community-building in real time.

A Final Word to Fellow Indie Publishers

This partnership wouldn’t feel right if we treated it as something we simply use. XP Network has made it abundantly clear that they want to see High Noon succeed — and in return, we want to see XP Network succeed and, more importantly, see indie publishers succeed alongside it. A rising tide lifts all ships.

Many of you know I’ve spent the past few years thinking deeply about how our industry grows, scales, and survives. I even wrote an entire book about it — Game Changer — focused on reshaping how indie publishers approach community-building and long-term growth. Honestly, I wish I’d known about XP Network while writing it, because it would have deserved an entire chapter. That’s how strongly I believe in what they’re building.

So consider this an open invitation.

If you’re an indie publisher looking for ways to scale your organic marketing, grow your player base beyond your immediate reach, and build real-world engagement that feeds back into your brand — I strongly encourage you to take a serious look at what XP Network is doing. Project Update: Phase One Fulfillment Starts Monday (Final Survey Reminder!)

Howdy everyone — Happy New Year! 

I hope you had an awesome holiday season and got to spend some quality time with family, friends, and everything you love most. As we kick off 2026, I wanted to take a moment to say thank you again for being here and for continuing to support this project. We’ve got a lot to share, so let’s jump into the update! 

3D Buildings Progress Update 

First up: the 3D buildings are moving along really well

As of right now, the core chipboard assembly is looking good to go. I’ve received video samples showing the buildings being assembled, and I’m happy to report that everything is coming together the way it’s supposed to. 

This step took some time to get right (as I’ve mentioned in previous updates), mainly because we had to correct a few artwork alignment issues to ensure the pieces fit cleanly and assemble properly. 

The next phase they’re working on now is the acrylic components. While most of the buildings are chipboard, certain elements of the structures need to be transparent, so those parts are being produced in acrylic. 

To make that happen, we had to provide the factory with separate acrylic-specific files, and they’ve been building out an entirely new set of assembly files to accommodate those parts. Progress is already being made, and as soon as I receive images or video samples of the acrylic pieces, I’ll share them in an upcoming update. 

Phase One Fulfillment (Shipping What’s Ready Now) 

Alright — this is the big one. 

Back in October, I made a promise that I was going to start Phase One Fulfillment, meaning: instead of making everyone wait until everything was finished, I would begin shipping out everything we already have in stock to backers who were willing to wait for the remaining items later. 

At the time, the only missing pieces holding up those shipments were: 
  • Loot Vol. 2 expansion cards
  • Starter Set replacement cards

My original goal was to have those arrive in time for a Christmas delivery window, but they didn’t arrive until late December. The moment they landed, I immediately shifted into fulfillment mode — and once the New Year hit, I started preparing shipments full speed.

Over the last week, I’ve pulled several all-nighters at the office getting orders packed up and staged, and I’m excited to finally be at the point where Phase One is actually ready to move.

The Shipping Setup (And Why It Took Longer Than Expected)

My initial plan was simple: plug the shipping data into my shipping platform, generate shipping prices for each package, and then plug those numbers into BackerKit.
 
But the way BackerKit processes this on the backend required a different approach. Instead, I needed to build a complete spreadsheet of backers and shipping data, submit it to BackerKit, and then they would apply/update the shipping charges internally on their end.
 
That part took a few extra days longer than I expected — not because anyone did anything wrong, but because there’s naturally a “hurry up and wait” rhythm to it. I’d send questions, wait for replies, confirm everything was correct, send the next update, and so on. It’s all part of learning the process in real time and making sure it’s done correctly before shipments go out.
 

International Orders: One Extra Hiccup (My Fault)

One of the bigger delays came from getting the international shipping info finalized.

International shipping is based on the data I receive from my international fulfillment warehouse. When I went to generate those shipping fees, I discovered something that was 100% on me: I had assumed that the Loot Vol. 2 cards and Starter Set replacement cards I sent to the warehouse had already been checked in and cataloged.

They hadn’t.

They were sitting in receiving, waiting on me to provide some critical information so they could be properly logged into the system. As soon as I realized it, I jumped on it immediately — but it still took the warehouse about 2 days to fully sort and process on their end.
 
Once that was done, I was finally able to compile everything into the correct format, finish the spreadsheet, and submit it to BackerKit.
 

The Current Hurdle: Surveys Not Completed

Now we’re at the final step before shipping can begin.
 
When I went to lock orders and begin fulfillment for the 140+ backers in Phase One, I discovered that 47 orders cannot be locked due to missing information — because those backers still haven’t completed their surveys.
 
So right now, I’m at a crossroads:
 
  • I want to begin fulfillment as soon as humanly possible
  • But I also want to give those 47 backers a fair chance to complete their surveys so they can be included in Phase One

Action Needed: Complete Your Survey (Phase One Deadline)

Here’s where we stand right now.
 
Today is Friday, and I’m willing to wait until Monday (after the weekend) before officially kicking off Phase One fulfillment. My goal is to give everyone one last fair window to get their information finalized so they can be included in this first shipment wave.

During this time, I’m also looking into whether I can move any remaining incomplete orders into a trackable segment that I can circle back to and fulfill later — but the priority right now is getting as many backers as possible included in Phase One without delaying everyone else.
 

If You Haven’t Finished Your Survey Yet — Please Do It ASAP

BackerKit automatically sends reminder emails to anyone who hasn’t completed their survey, and you’ll also see reminders through updates like this one.
 
If you’re reading this and you haven’t completed your survey yet, please go complete it as soon as possible so I can lock your order and get your package into Phase One fulfillment.

When I first attempted to lock orders, BackerKit sent out an automatic email notification to everyone who couldn’t be locked due to missing information.

The good news: it’s working.

We originally had 50 incomplete surveys, and in the last day alone 3 backers completed theirs, bringing the number down to 47. That’s progress — but at this pace, we likely won’t hit zero by Monday unless those remaining surveys get completed over the weekend.

So this is my final heads-up:

If you want to be included in Phase One fulfillment, please complete your survey before Monday.
 

Important: Update Info Only (No Add-Ons Right Now)

One important request for anyone completing their survey this weekend:
 
I only need you to fill in any missing required info, such as:
 
  • Shipping address
  • Payment info (if needed)

What I don’t want right now is changes to your order, such as adding additional items.

The shipping prices and box setups I submitted are based on very specific weights and package sizes tied to your current order. If items are added now, it changes the package weight and shipping cost, and that can cause delays to Phase One fulfillment for everyone.

If you do want to support High Noon by grabbing extra items (which I genuinely appreciate), the best way to do that right now is to place a separate order through the store at:

That way, it’ll be processed separately with its own shipping, and it won’t interfere with Phase One fulfillment.
 

A Quick Note for International Backers

 
Before we move on, I want to share two important notes specifically for my international backers.
 
1) Some International Orders May Arrive in Two Boxes

A small number of items in certain international pledges were not currently in stock at the international fulfillment center, so I had to ship those specific items directly from my office here in the United States.

That means a few international backers may receive their Phase One fulfillment in two separate shipments:
 
  • One box from the international fulfillment center
  • A second box shipped from the U.S. (which may arrive later)

So if you receive your package and notice that you didn’t get everything included in your existing inventory items (not the new content like the 3D buildings or new tiles), don’t panic.

First, please give it a little time to see if a second package arrives shortly after.

And if anything still appears to be missing after that, just reach out to me and I’ll make sure you receive everything you’re supposed to.

2) Shipping Costs (And What I Did to Keep Them Down)

Shipping has been front-of-mind throughout this entire campaign — especially because so many backers have been burned in other crowdfunding projects where shipping ends up costing as much as the pledge itself.

That’s something I’ve worked hard to avoid here, because I don’t want anyone paying an arm and a leg for shipping if I can help it.

That said, there are some realities we can’t fully escape — shipping sometimes just costs what it costs, especially for heavier packages and international destinations. We don’t have fulfillment centers all over the world, and we’re not a massive publisher or distributor, so there will always be a few edge cases where costs are simply higher than anyone wants them to be.

In a small number of situations, some backers’ shipping fees came out significantly higher than even I expected, and in those cases I did my best to absorb part of the cost on my end to help keep things as reasonable as possible.

I can’t cover all of it (and I can’t cover the majority of it) — both because I simply can’t afford to, and because it wouldn’t be fair to everyone else — but I wanted to make it clear that I am actively doing everything I can to keep shipping costs down wherever possible during Phase One.
 

Shipping Transparency (For Everyone)

One quick addendum for everyone — not just international backers.
 
Back in my October update, I mentioned that I planned to send out shipping estimates to each backer, with the idea being that I could generate a PDF-style breakdown and attach it to pledges as a document.
 
As it turns out, that approach isn’t supported the way I expected:
 
  1. BackerKit doesn’t currently support shipping estimate PDFs being attached to pledges in that way, and
  2. One of the main ways I was able to keep shipping costs as low as possible was by using bulk shipping rates through Pirate Ship (the shipping platform I use for fulfillment).

Why Bulk Shipping Matters (And Why It Changes the Breakdown)

Bulk shipping doesn’t mean everyone pays the same price (that would be unfair), but it does mean Pirate Ship negotiates better rates based on volume.

In simple terms, Pirate Ship groups shipments into similar categories (by size/weight) and helps secure better pricing within those tiers — meaning backers still pay a fair rate based on their package, but the overall rates are typically better than what you’d get walking into a standard shipping store.
 
The downside is that this makes it impractical to generate a clean “per backer, per item” shipping estimate document in advance the way I originally envisioned — because the final pricing is calculated through those bulk-rate groupings rather than as a static, individual quote generated in isolation.
 

Where Shipping Fees Show Up Now

What ultimately happened is this:
 
I submitted the finalized shipping data to BackerKit via spreadsheet, and BackerKit applied those shipping fees directly to each backer’s order.
 
So rather than receiving a separate estimate document, your shipping cost is now reflected directly inside your BackerKit pledge/order.
 

If You Have Concerns — Reach Out

As always, I want to be as transparent as possible. I genuinely aspire to be the most accessible and transparent publisher in the space, and I take that seriously.
 
If you have any doubts about your shipping fee, you’re welcome to reach out to me directly. I’m willing to generate a case-by-case shipping report based on your location and package details.
 
And if it turns out I made a mistake and you were charged more than you should have been, I’ll make it right — whether that means a refund or something in kind.
 
At this stage, though, we are at Phase One fulfillment and orders are being locked so we can begin shipping immediately, so the shipping fees currently shown in BackerKit are the ones being used for fulfillment.
 

Ride or Die Posse (Everything in the Stove)

This section is specifically for my original “Ride or Die” backers — the Everything in the Stove crew.

First off: nothing has changed. Your Ride or Die status is still fully intact, and you don’t need to take any special action right now to keep receiving your Ride or Die benefits in the future.

That said, I’ve gotten a lot of messages asking the same question:

“Do we need to do anything to receive the newest items?”

Right now, my focus is 100% on finishing this campaign and completing Phase One fulfillment.

So for clarity:

Will Ride or Die Backers Receive Loot Vol. 2 + Starter Set Replacement Cards in Phase One?

Not automatically, no.
Those items are being handled as part of Phase One fulfillment for this campaign’s backers, and my priority at the moment is getting this fulfillment wave out the door as cleanly and efficiently as possible.

If You Want Those Items Now…

If you’re Ride or Die and you want the Loot Vol. 2 cards and Starter Set replacement cards right now, just reach out to me directly and I can absolutely make it happen.

I can pack them up, send them out, and we’ll just handle the shipping cost separately.

Otherwise, You Don’t Need to Worry About Anything Yet

If you don’t reach out right now, no worries at all — once this campaign is fully wrapped up and we have all the new content ready (including the 3D buildings, new tiles, and everything else), that’s when I’ll be moving into the Ride or Die fulfillment phase.
 
At that point, I’ll be reaching out to Ride or Die members directly and making sure everyone is taken care of.
 
For now, you don’t need to do anything — and you don’t need to be expecting a shipment unless you specifically request the cards early.
 

Phase One Begins Monday

Everything is packed, staged, and ready to go — and once we start, the goal is to move through shipments as quickly and smoothly as possible.

For the 47 backers who are still in “unlocked” status, this is your final reminder:

If you want to be included in Phase One, you need to complete your survey ASAP so I can lock your order.

And please remember: do not add anything new to your order right now.
Only enter the required information needed to complete fulfillment (address, payment info, etc.). Any added items change box size/weight and can create delays for everyone.

Project Update: High Noon Posse — Saddlebag Santa is officially LIVE.

Hey Posse,

I hope you’re all having an amazing December so far. I know many of you are excitedly awaiting the arrival of the new campaign inventory — and trust me, I'm just as eager to get everything into your hands

In the meantime, something meaningful has opened up for the holidays, and I wanted to share it with you.

Introducing the Saddlebag Santa Game Drive

Every year, as I move through the bustle of production and logistics, I'm reminded why I started this journey in the first place: to make something fun, something memorable, something that brings families and kids together around the table.

Christmas has always been the season that makes that mission feel especially real.

This year, I was given the opportunity to support The Grant Cardone Foundation, an organization dedicated to providing mentorship, resources, and opportunities to underprivileged kids who need it most. When their team shared their work with me, I felt an immediate alignment. High Noon has always been about giving families a way to connect — and this felt like the perfect extension of that mission.



So from December 9th through December 21st, I'm launching the Saddlebag Santa Game Drive.

Why This Matters to Me

I didn’t get into this business to just manufacture boxes. I got into it because I wanted to create opportunities for kids and families to share experiences they’ll never forget. Supporting an organization that shares that heart was an easy “yes” for me.
